Set a 6-iron behind a ball. Look down. What you see is a leading edge, a top line, and a certain amount of clubface, arranged in a relationship to the shaft that your brain reads in about a fifth of a second and then acts on. Almost every part of that picture is controlled by a specification called face progression, and almost no golfer has ever been told what theirs is.
What the measurement actually is
Face progression is the horizontal distance between the centreline of the hosel and the leading edge of the face, measured with the club soled at its designed lie. If the leading edge sits ahead of the hosel centreline, progression is positive. If it sits behind, progression is negative — and negative progression is what most golfers know by the more familiar word, offset.
The figures are small. A players' iron might run 0.04 inches of progression at the 6-iron; a game-improvement head from the same year might run negative 0.18. Under two tenths of an inch separates them, and the two clubs look nothing alike at address.
That sensitivity is the whole point. Progression is one of the few specifications where a difference too small to measure by eye produces a difference impossible to ignore by eye.
Two tenths of an inch of steel decides whether a golfer's hands creep forward at address. Nobody teaches that creep. It simply happens.
How hosel depth enters the picture
Progression is not designed in isolation. It falls out of three decisions the head designer made: where the hosel bore is placed, how deep the hosel is, and how the topline is shaped as it runs into the heel.
A deeper hosel bore — the shaft sitting further down into the head — lowers the centre of mass and tends to push the leading edge relationship in one direction. A shallow bore does the opposite. This is why two heads with identical published lofts and lies present differently, and why swapping between iron families sometimes produces an immediate change in contact that no shaft explains.
It is also why a bench cannot change progression. Loft can be bent, lie can be bent, length can be cut. Progression is fixed the moment the head is cast or forged, and the only fitting response is to choose a different head family.
Why the eye matters more than the specification
Here is the mechanism, and it is not complicated. A golfer who sees a leading edge that appears set back from the shaft will, in most cases, unconsciously move the hands forward to restore a picture that looks correct. Moving the hands forward de-lofts the club, steepens the approach, and shifts the low point forward — three changes nobody asked for, produced by the appearance of the club rather than by any decision.
A golfer who sees a leading edge that appears ahead of the shaft does something subtler, usually hanging back slightly, which adds loft and moves the low point behind the ball.
Both compensations are stable and repeatable. They are also invisible in a lesson, because the golfer has no idea they are doing anything. They show up on a bench in about a dozen swings, as a consistent bias in strike height and a consistent divot pattern.
Where it goes wrong across a set
Progression changes as loft increases within any iron family, because the geometry of a higher-lofted head cannot present the same picture as a lower-lofted one. Every manufacturer manages this drift, and how gradually they manage it is a genuine difference between families.

Look at the right-hand column. From 5-iron to pitching wedge, that family gives back thirteen hundredths of an inch of progression. A golfer compensating for what the 5-iron shows them will be over-compensating by the time they reach the wedge, and the usual symptom is a scoring iron that flies lower and shorter than it should.
The middle column drifts by five hundredths across the same span. Gentler, and easier for a golfer to absorb without changing anything.
What to do about it
Three practical responses, in order of how often we use them.
The first is to pick a family whose progression suits the picture you naturally want to see. This sounds like a preference and is actually a measurement: we set up three heads, tape the face of each, and read the strike pattern. The one that produces the tightest vertical pattern without any conscious adjustment is the answer.
The second is to accept a mismatch and correct for it elsewhere. A blended set, where the long irons come from one family and the scoring irons from another, can hold progression far steadier across the bag than any single family manages. It costs more and it is worth it for golfers whose compensation is severe.
The third is to leave it entirely alone. A golfer with a tight pattern and no visible compensation does not have a progression problem, and manufacturing one by switching families is how a good bag gets worse.
